When Not to Buy Zoho (An Honest Filter for Australian Businesses)

Cases where we tell prospects Zoho isn’t the right platform, clinical systems, true enterprise scale, MES, and “buy One and figure it out later.”

A good Zoho partner should be willing to lose a deal. Zoho is strong for Australian SMBs that need CRM, accounting, support, HR, and light custom apps without enterprise software pricing. It is not a universal answer. Here’s when we say no, or “not like that.”

This is for buyers comparing Zoho to Salesforce, HubSpot, industry systems, or DIY spreadsheets, and for teams being pushed into Zoho One without a use case.

Don’t buy Zoho as your clinical practice system if you need Medicare claiming, clinical notes to medical standards, or PBS workflows, use a clinical PM tool and, at most, Zoho around the edges for relationships and ops. Don’t expect Zoho to replace a manufacturing execution system. Be cautious if you have 500+ employees with heavy enterprise compliance and complex multi-org Salesforce-level requirements, possible, but often the wrong commercial and change bet. Don’t buy Zoho One to “have options” if you’ll only open two apps; that’s shelfware with a smile.

Do consider Zoho when you’re replacing a messy SaaS stack, outgrowing spreadsheets, need AU-friendly Books/GST/BAS, want CRM + support + projects under one vendor, or you’re leaving Salesforce/HubSpot mainly for cost and complexity, and you’re willing to phase adoption.

Our filter in discovery: what must the system do in 90 days; which regulations or industry workflows are non-negotiable; how many people will live in it daily; whether success is configuration or a custom product. If Zoho fails that filter, we’ll say so and point you elsewhere. If it passes, we scope into under 20 / 20-50 / 50+ hour rate bands, still without pretending every product has a catalogue hour price.

DIY Zoho is reasonable for small, simple footprints. Partner-led makes sense for migrations, multi-app rollouts, and rescues. Neither is right if the platform itself is wrong, and no amount of Deluge fixes a clinical or MES gap.

Checklist: list must-have workflows that are industry-regulated; count apps you’ll use weekly; write the failure mode you’re trying to escape; ask whether you’re buying a platform or avoiding a decision; if a vendor won’t discuss “when not Zoho,” treat that as a signal.
