Failure modes: migrating unused objects and 40% empty fields; forcing Zoho to mimic every Salesforce validation; ignoring Account/Contact vs Zoho contact model differences; replacing AppExchange apps with nothing; big-bang cutover with no parallel run; no training so reps bounce back to spreadsheets.
Our approach: usage audit first, what’s touched in 12 months stays in scope. Map Accounts, Contacts, Leads, Opportunities, Activities, and only justified custom objects. Clean before import. Redesign pipeline stages for how you sell now. Replace integrations deliberately (accounting → Books, email/marketing → Zoho equivalents or Flow). Parallel run 2-4 weeks: new deals in Zoho, Salesforce read-only for history, then cancel.

DIY if you have a tidy Salesforce org, low volume, and a technical owner. Get a partner when you have years of history, heavy Flow/Apex, AppExchange dependencies, or you’re combining migration with a multi-app Zoho rollout.
Checklist: export and profile field fill rates; write the target Zoho pipeline on one page; list must-keep integrations; pick a parallel-run window; assign a champion; agree what “done” means (e.g. 100% new opportunities in Zoho for two weeks).
